Our client, a port and offshore tug operator, needed to generate efficiencies in their value chain processes, such as commercial management, fleet allocation for maneuvers (dispatching), operations, fuel management, and maintenance. In addition to capturing these efficiency opportunities, they sought to transform the implementation effort into a systematic and robust continuous improvement (operational excellence) program.


At SummaPartners, we supported them in developing efficiency opportunities and implementing a continuous improvement program. The objective was to design a project management methodology tailored to the company's needs, establish an agile and effective governance system, and provide the necessary technological tools to track the execution and capture of opportunities adequately.


Throughout the process, we conducted workshops to design and assess efficiency opportunities and generated a roadmap for their capture, collaborating with multidisciplinary teams across various geographies. Additionally, we launched a transformation office to ensure that the continuous improvement effort would be sustained over time.


After nine months of joint work, we successfully implemented the identified opportunities, developing 20 initiatives from start to finish and generating a portfolio of over 50 projects. This success not only allowed for the capture of significant efficiencies but also established a solid foundation for the company's continued operational excellence.
