Real estate company maps 170 processes and identifies potential for optimization of up to 35% of man-hours

A real estate company, which owns and operates shopping centers and other assets, was facing difficulties scaling its business due to a lack of defined processes and the complexity of existing ones.

Given this situation, the company needed to understand in detail how its operations worked, identify opportunities for improvement, and prioritize the processes with the greatest potential for optimization and automation.

Approach

At SummaPartners, we worked alongside the client to map and analyze its processes, with the objective of building a comprehensive view of the operation and defining a roadmap for its optimization.

As a first step, we mapped out the company’s value chain and identified its processes through nearly 100 interviews with employees.

Based on this assessment, we built a detailed map of processes and subprocesses, assigning each to its corresponding stage in the value chain. This work resulted in a library organized by area, comprising 170 processes made up of approximately 750 subprocesses.

Next, we analyzed each process by considering:

  • Man-hours (HH)

  • Main pain points

  • Process evaluation

  • Level of manual labor

  • Potential for improvement

At the same time, we conducted an analysis of activities and tracked the allocation of man-hours by activity type, successfully mapping more than 93% of the organization.

Using this information, we assessed the optimization potential using a top-down approach and prioritized processes based on their impact, relevance, and feasibility. Finally, we structured the implementation of these opportunities into a series of phases to facilitate their rollout.

Impact

The project gave the company a structured overview of its operations by mapping 170 processes and 750 subprocesses, covering more than 93% of the organization.

The assessment revealed optimization potential of up to 35% of the mapped man-hours.

In addition, prioritizing processes based on impact, relevance, and feasibility enabled the design of a roadmap structured in waves to advance the implementation of the identified opportunities.

Overall, the work transformed a detailed map of the operation into a concrete foundation for prioritizing optimization initiatives and supporting business scaling.

Key Learning

To optimize an operation, you must first understand where and how resources are used.

Mapping processes, activities, and man-hours makes inefficiencies visible and helps quantify their potential. By incorporating criteria such as impact, relevance, and feasibility, this assessment can become a prioritized roadmap for transformation.

At SummaPartners, we help our clients understand and optimize their operations—from process mapping and analysis to prioritizing opportunities and defining roadmaps.

If your company needs to streamline its processes, identify opportunities for efficiency, or prepare its operations for scaling, let’s talk.
